thanks again! do you think that would be the reason in the first place? (should have asked that right away ). can the system be too new to be booted/processed(?) by the old recovery?
in the meantime i did upgrade the recovery via heimdall and just in case also sideloaded A16 via ADB from the new recovery, but it still fails with the above error message.
Not sure whether this was already there before but now it says at the end of the message:
Reason: init_user0_failed
would there still be a chance to keep my data? –> e.g.: Would “Format cache partition” from the recovery be an option or should this not be done directly after/during an upgrade?

Also worked on my OnePlus 11 5G (CPH2451) via ADB after multiple tries on both local and ADB and far too much time with chatGPT. It seems if you just do it enough times and reboot often enough, eventually it will work.
I updated from A14 (3.7.1) to A16 (3.7.3). Do we have a Success! string somewhere?
